Before the 2027 festive peak: a breakage review to run in August
Diwali 2027 is on 29 October and Navratri starts 30 September. Run this breakage review in August: damage data to pull, tests to repeat, stock to order.
Diwali 2027 falls on Friday 29 October. If you sell anything that can break, most of your festive damage rate will be decided in August, not in October.
By October there is no time left to change a box, test a new cushioning, or teach twenty temporary packers a new way of packing.
In August there is.
Checked against official sources on 28 October 2026.
This guide is a review you can run in the first two weeks of August 2027. It uses your own damage log, a few drop tests and a stock worksheet. It does not need a consultant.
Why August?
The data is ready. July is in the books, so you have a full month of monsoon damage to look at, plus last year's festive weeks.
There is still time. From the second week of August to Navratri on 30 September is about seven weeks. That is enough to test a smaller box, order cushioning and train people. It is not enough if you start in September.
And August gives you a small live test. Raksha Bandhan falls on Tuesday 17 August 2027, and gifting orders rise before it. Any change you make early in August gets a real-world check before the big peak.
Think of it like getting the house painted before Diwali. Nobody calls the painter on Dhanteras.
The 2027 dates to plan around
These come from the central government holiday list for 2027 (DoPT office memorandum of 16 July 2026) and from Drikpanchang for New Delhi. Regional calendars can differ by a day.
| Date (2027) | Day | What it means for packing |
|---|---|---|
| 17 August | Tuesday | Raksha Bandhan, a gifting peak and your live test |
| 25 August | Wednesday | Janmashtami |
| 4 September | Saturday | Ganesh Chaturthi |
| 16 to 29 September | Thursday to Wednesday | Pitru Paksha, a quieter fortnight for many gift sellers |
| 30 September | Thursday | Sharad Navratri begins, festive orders start to build |
| 9 October | Saturday | Dussehra |
| 18 October | Monday | Karwa Chauth |
| 27 October | Wednesday | Dhanteras |
| 29 October | Friday | Diwali |
| 31 October | Sunday | Bhai Dooj |
| 4 November | Thursday | Chhath Puja |
| 10 November to 14 December | Wedding muhurat dates resume after the July to November gap |
Many families put off new purchases during Pitru Paksha. For a lot of gift and decor sellers, that fortnight is the last calm stretch before the peak.
Use it to finish whatever the August review started.
Marketplace sale dates for 2027 had not been announced when I checked. Put them in your plan when they are.
The weather behind your data
The India Meteorological Department's revised normal dates (2020) put the monsoon over the whole country by 8 July. Withdrawal normally begins from west Rajasthan on 17 September, and the monsoon leaves the country by 15 October.
That matters when you read your August numbers. July damage carries monsoon damp: softer cartons, crushed corners. Most Diwali orders travel in drier weather in the north, but not everywhere at once. So do not assume a July problem will disappear in October, or that a dry-weather pack will survive July. Our guide to why products break in transit explains what humidity does to corrugated boxes.
Step 1: Pull the right numbers from your damage log
If you keep a weekly damage log, this takes a morning. If you do not, start one today. Our guide to tracking your transit damage rate shows a simple sheet.
Pull these:
- Damage rate by week for last year's festive period, from late September to mid-November 2026, next to your normal weeks.
- The same, split by SKU. Sort by the cost of damage, not by the number of complaints.
- Splits by courier and by destination region.
- July and early August 2027, for the monsoon effect.
- Every SKU launched since last Diwali, with its damage so far.
- Gift sets, combos and multi-item orders, as one group. They often break in ways single items do not.
I would look hardest at item 6.
Festive orders carry more of these, and one glass item loose in a mixed box can break everything around it.
Step 2: Read the photos before you change anything
A number tells you where. A photo tells you why.
For your top five problem SKUs, open the customer photos from last festive season. I would print them and lay them out on one table, SKU by SKU. A crushed box, a corner hit, a product that moved and a puncture each need a different fix. More cushioning fixes only some of them.
Step 3: Repeat the drop tests that matter
You do not need to test everything. I would rather see five packs tested properly than twenty in a hurry. Test these:
- Any pack that changed since last Diwali, including a new box supplier or a cheaper substitute material.
- New festive SKUs, especially glass, ceramic and metal decor.
- Gift sets and multi-item boxes, packed exactly as your packers will pack them.
- Your top five SKUs by damage cost.
- One set of packed boxes kept in the dampest corner of your warehouse for a few days first.
Pack three boxes the current way and three the new way, and follow our warehouse drop test. Write the result into the pack spec the same day.
Step 4: Work out your cushioning stock
Running out of the right cushioning in the peak week is how good pack specs get broken. A packer who cannot find air pillows will use whatever is nearby, and the substitution never shows up in any report.
Work it out like this, for each cushioning type:
- Forecast orders per day for each week from 30 September to 31 October.
- Multiply by the share of orders that use that cushioning.
- Multiply by what one order uses: metres of bubble wrap, number of air pillows, or grams of paper.
- Add a safety margin you are comfortable with, and the storage space it needs.
Let us take an example with made-up numbers. Say you expect 300 orders a day in the peak week, 60% of them fragile, using 1.5 metres of bubble wrap each. That is 270 metres a day. The default roll in IS 12787, the Indian standard for bubble film, is 50 metres long, so you need about five or six rolls a day, and close to forty for that one week.
Then ask your supplier for their festive lead time in writing, and place the order in August. Deliveries should land before Pitru Paksha ends on 29 September, not during the rush.
One storage note. Bubble wrap arrives as bulky rolls. Air cushion film arrives flat on a roll and is only filled with air at the packing table, so it takes far less shelf space before use. We make air cushion systems, so weigh that point with my interest in mind. It is still worth counting your shelf space before the trucks arrive.
Step 5: Get the packing table ready for temporary staff
In my view, a lot of festive breakage comes from process, not material. Busy weeks bring new packers, and new packers improvise.
- Write one pack spec card per problem SKU, with a photo of the packed box.
- Keep the cushioning for each SKU at the station where that SKU is packed.
- Have a supervisor open and check the first 20 orders from every new packer.
- Ban substitutions. If a material runs out, the packer stops and asks.
Step 6: Set your dispatch cut-offs
Work back from Diwali. Your last safe dispatch date is 29 October minus your courier's festive transit time to each region, minus a buffer for missed pickups.
Your courier is the only one who can tell you its festive transit times and pickup holidays. Ask in writing, by region, in August. Do not rely on last year's figures.
After the peak
Run a short review again in the middle of November. Returns arrive late, and the wedding dates from 10 November bring a second wave of gift orders. Whatever you learn then goes straight into the August 2028 review.
Put Monday 2 August 2027 in your calendar now.
If you want help with the cushioning side, send us your top five damaged SKUs with photos, and we will suggest what to test first.
Questions buyers ask
When should I stop changing packs before Diwali?
I would freeze pack changes by the end of September. Once Navratri orders start on 30 September, every change has to be taught to busy and temporary packers, and that is when mistakes creep in.
Are marketplace sale dates for 2027 known yet?
No. As of 28 October 2026 no marketplace has announced its 2027 festive sale dates. Add them to your plan when they are announced, and work back from them the same way as from Diwali.
What is a normal damage rate during the festive season?
I do not have a published Indian benchmark I trust, so I will not give you one. Compare your own festive weeks with your own normal weeks. If the festive rate is clearly higher, the review below tells you where to look.
